UK business owner reviewing AI consultancy pricing and costs on a laptop in an office

I'm Badr Adnani, founder of KlarifAi, an AI consultancy based in Sunderland. We work with UK SMEs and manufacturers on AI automation and workflow builds. I'm going to give you real numbers on what AI consultancy costs, what affects the price, and honest guidance on when to spend and when to save.

    The short answer on pricing

AI consultancy in the UK runs across a wide range:

    • Monthly retainer (ongoing support and builds): £99 to £1,000+ per month, depending on the amount of work and the size of the firm.
    • Day rate for independent consultants: £400 to £1,200 per day, depending on seniority and specialisation.
    • Fixed project (single automation or tool): £2,000 to £10,000 for a well-scoped SME project.
    • Enterprise AI transformation: £20,000 to £100,000 or more for multi-department, custom-model projects.

Most UK SMEs sit in the £99 to £5,000 range. The exact number depends on what you're trying to automate, how many systems are involved, and whether you want a one-off build or ongoing support.

    What drives the cost up

Four things account for most of the price variation in AI consulting engagements:

    Project scope

A single-process automation (one workflow, one trigger, one output) costs a fraction of a multi-department project with custom logic. Starting small keeps cost and risk low.

    Number of systems involved

Connecting 2 tools is straightforward. Connecting 6 tools with different APIs, authentication methods, and data formats takes significantly more time to build and test correctly.

    Custom vs off-the-shelf AI

Using an existing language model via API (GPT-4, Claude, etc.) costs less to set up than training a custom model on your data. Most SME use cases don't need custom training.

    Ongoing support

A one-off build with a handover and training is cheaper than a monthly retainer with support, monitoring, and additional builds. Choose based on how often your processes change.

The single biggest cost driver is scope. A business that starts with one clearly defined process, builds it well, proves the return, and then moves to the next will spend significantly less than one that tries to automate everything in a single project.

    KlarifAi pricing in detail

At KlarifAi, AI consultancy services run on three tiers. No vague "get a quote" pricing:

    £99

    £99 per month: Shadow Ops

Light automation support, small builds, and ongoing advice. Right for a business that wants to move carefully, build confidence, and understand the space before committing to a larger project.

    £300

    £300 per month: Quick Wins

A delivered automation built and refined month on month. Right for a business with a clear process to fix and wants measurable results within a few weeks. Most clients start here.

    £5k+

    From £5,000: Custom build

A bespoke multi-step project built to your exact systems. Right for a process that spans several tools, needs custom AI logic, or involves a large enough volume that a one-off investment makes more sense than a monthly fee.

The first 30-minute call is free. You get a process audit and rough cost-versus-saving calculation at the end of it, whether or not you hire us. Projects begin within roughly 2 weeks of the first consultation and typically take 2 to 6 weeks to deliver.

How to calculate if it's worth it

The maths is straightforward. Work out what the manual process currently costs:

    A simple payback calculation

A task taking 1 person 8 hours a week, at a loaded staff cost of £20 per hour:

    • 8 hours x £20 = £160 per week
    • £160 x 52 weeks = £8,320 per year in manual work
    • A £300-per-month automation costs £3,600 per year
    • Payback: under 4 months. Net saving in year 1: roughly £4,700.

The key variable is the loaded staff cost. Include employer NI, pension contributions, and management time on top of the base salary. For most UK businesses, a loaded cost of £18 to £30 per hour is realistic depending on the role.

A process that takes 2 hours a week to do manually has a much lower return. The rule of thumb: if the manual work costs less than £5,000 a year, a custom build rarely pays back quickly enough to justify it. Start with the biggest time drain.

When to spend more on AI consulting

A higher investment makes sense when:

    • The process spans multiple systems. Connecting your ERP, CRM, and email platform with custom logic takes more time to build and test correctly. The cost reflects that complexity.
    • The volume of work is high. If the manual task costs £25,000 a year in staff time, a £5,000 build pays back in 2 to 3 months. Scope the build to match the saving.
    • The task involves sensitive data. When customer data, financial records, or regulated information is involved, a purpose-built solution with proper access controls and audit logging is worth the extra investment.
    • The process is stable and well-defined. A clear, consistent process with agreed edge cases is cheap to automate and reliable to run. A vague or changing process is expensive to build and expensive to maintain.

When to spend less or nothing

Several situations where the cost isn't worth it:

    • A £20-a-month tool already covers it. Zapier, Make.com, or the automation features inside your CRM can handle a lot of common workflows without custom development. Use them if they fit.
    • The task happens fewer than 20 times a week. Low-frequency tasks rarely generate enough savings to justify a build. A template and a reminder is cheaper and just as effective.
    • The process is broken or poorly defined. Automating a chaotic process gives you automated chaos. Fix the process first. Any good consultant will tell you this on the first call.
    • You're in the early stages and still changing how the business works. If the process you want to automate changes significantly every few months, the maintenance cost of keeping the automation up to date can exceed the saving.

The Help to Grow scheme covers some subsidised support for digital adoption in small businesses. Worth checking before committing to a paid build, particularly for businesses that haven't done this kind of work before.

    Frequently asked questions

How much does AI consulting cost in the UK?

At KlarifAi, services start at £99 per month for light support, £300 per month for a delivered automation built each month, and from £5,000 for a bespoke project. Independent AI consultants typically charge £400 to £1,200 per day. Large enterprise AI projects can run to £50,000 or more.

What affects the cost of AI consulting?

The main drivers are project scope, how many systems need to connect, whether the AI uses an off-the-shelf model or needs custom training, how much testing is required, and whether you want a one-off build or ongoing support. Single-process automations cost significantly less than multi-department projects.

Is AI consulting worth the cost?

For most UK SMEs, yes, if the process being automated costs more than 5 hours of staff time a week. A task costing one person 8 hours a week at a loaded rate of £20 per hour runs to £8,320 a year. A £300-per-month automation that replaces it pays back in under 4 months.

What does AI consultancy actually include?

A genuine engagement covers: auditing the current process, calculating the manual cost, designing the automated version, building and testing it against real data, and handing it over with enough training that your team can operate it. Ongoing tiers add monitoring, updates, and additional builds.

When should I spend more on AI consulting?

Spend more when the process spans multiple systems, when the volume of work is high enough that a custom build pays back quickly, or when sensitive data requires a purpose-built solution with proper controls.

When should I spend less or nothing on AI consulting?

If a single off-the-shelf tool covers the job, use it. For tasks that happen fewer than 20 times a week, a template is often the better answer. If the process is broken or changing rapidly, fix that before spending money on automation.
